Turning inefficient autonomy into performance-led alignment

A 200-year-old law firm knew where it needed to go, but its partnership model made execution difficult. Hundreds of highly autonomous partners worked through local relationships, personal reputation, and practice-level priorities. Central authority was weak. Previous attempts to drive alignment, including internal initiatives and external leadership programs, had failed to change how partners actually behaved.

The risk was material. The firm’s greatest strategic asset was its breadth of expertise, but clients were still often served through narrow practice relationships rather than the full capability of the firm.


Diagnosing the issues

Arkae & Co. helped the leadership team diagnose the social norms shaping how the partnership really worked: the unwritten rules around autonomy, status, authority, collaboration, and leadership credibility.

Through nearly 80 interviews with executives, board members, and senior partners, we surfaced the informal operating system that was enabling or blocking execution. We then helped the partnership confront the findings in a way they could own.

Partners worked through an external case that mirrored their own dynamics, analyzed their own social norms, and examined client data showing the scale of missed cross-practice opportunity.


Shared language, measurable gains

The work gave the firm a shared language for what had previously been undiscussable. It led to local business-unit strategy sessions, clearer partner expectations, stronger collaboration around complex client needs, and greater ownership of firm-wide priorities.
